I've had this conversation with sponsors more times than I can count, usually 12 months into a buy-and-build strategy when things have started to slow down.
The platform business was excellent. The leadership team built it from scratch. They know the sector, they know the customers, they know every operational lever. And now, as the business approaches its third or fourth acquisition, they're starting to struggle — not because they've gotten worse, but because the job has fundamentally changed.
Running a 20M single-entity business and running an 80M multi-site platform are not the same job. The skills required to integrate acquisitions, manage a more complex organisational structure, and maintain performance across multiple business units are genuinely different. The gap between those two jobs is almost always wider than sponsors expect when they enter.
The most common mistake is assuming the existing team will grow into the platform strategy. Sometimes they do. More often, the time pressure of the hold period means you don't have the runway to find out.
The sponsors who manage this well do three things differently.
They assess the existing team against the demands of the platform strategy at entry — before the first acquisition, not after. They identify the gaps early, typically in integration capability, financial infrastructure, and commercial leadership. And they build a plan to address those gaps that runs alongside the acquisition pipeline, not in reaction to it.
In practice, that usually means one or two senior hires who have done this before. Not replacing the team wholesale — pairing new capability with the knowledge and relationships the existing team has built.
And the timing of those hires matters more than most sponsors realise. A Chief Integration Officer who joins six months before the first acquisition builds the infrastructure and the playbook that makes every subsequent acquisition faster and cheaper. The same hire made six months after the first acquisition is playing catch-up from day one.
The sponsors who invest in leadership infrastructure ahead of the acquisition curve consistently outperform those who hire reactively. I've seen that pattern across enough mandates to know it holds.
