The Operating Partner Model Has Changed. Most Executives Haven't Caught Up.

Ten years ago, an operating partner was often a senior advisor who showed up for board meetings and made a few intros. Today, at the more sophisticated end of the market, that model looks nothing like what it used to.

How the Operating Partner Role Has Evolved

The best operating partners I work with are embedded. They run structured programmes on pricing, procurement, commercial excellence, and digital transformation alongside the portfolio team — at a pace and intensity that would have seemed unusual a decade ago.

That shift has changed what it takes to thrive as a portfolio company executive. And a lot of executives haven't caught up with it yet.

What Most Candidates Get Wrong About the Role

Here's the pattern I've seen consistently: the executives who struggle in a high-engagement operating partner model tend to be strong performers from more autonomous environments. High confidence in their own judgment. Limited experience of structured performance management. Track record built in businesses where their assumptions didn't get challenged every month.

Those same qualities that made them excellent operators in a less intensive model become friction points in this one.

What Sponsors Should Be Hiring For Now

The executives who thrive are different. They're genuinely curious. Comfortable being challenged on things they thought were settled. Able to separate their identity from their decisions. They see the operating partner as leverage, not oversight.

At Alder, working effectively within a high-engagement sponsor relationship is now a core part of every assessment we run. It's not enough to find someone who can do the job in isolation. The job in isolation doesn't exist anymore.

If you're building a portfolio leadership team, this is the question worth asking early: does this person have the self-awareness and adaptability to operate in this environment? Because hiring someone excellent who exits in 18 months costs you more than just the search fee.
